How Sony Pictures Imageworks Created KPop Demon Hunters
KPop Demon Hunters was produced in partnership with Sony Pictures Animation, with Sony Pictures Imageworks contributing to its visual and technical production.
Adobe’s production feature details how the team used Substance 3D and After Effects to develop the film’s costumes, environments, characters, and concert sequences. The visual direction drew from Korean pop culture, K-dramas, makeup, high fashion, and contemporary Korean aesthetics.
Motion Graphics Artist Nori Kaneko stated that the directors wanted the film to “look and feel like a K-drama.”
The team used soft colors and a whimsical approach to support that direction. Texture Lead Jody Tidsbury explained that Korean culture and aesthetics were incorporated across the characters, including their makeup, fashion, costumes, and everyday appearances.
The production relied on Substance 3D Painter, Designer, and Sampler for texturing. Painter was used for crowd-character clothing, props, and buildings in Seoul, while the designers helped create tileable environmental patterns. The Sampler supported embroidery and material detailing across hanbok and stage costumes.
The crowd system required more than 1K unique character variations across seven character shapes and sizes.
Each included approximately 30 clothing pieces and accessories, with multiple texture variations across those assets. One of the production’s most-used crowd T-shirts was created in 35 different colors and textures.
For specific costume details, Sampler was used to create embroidery on Rumi’s yellow leather jacket and HUNTR/X performance outfits. Designer was used on Bobby’s black satin and gold-sequined jacket, including the texture and material maps needed to produce its final appearance.

‘Soda Pop’ was Built as a Full Concert Sequence
The Saja Boys’ Soda Pop identity was also part of the film’s larger concert production. After Effects was used to prototype, refine, and synchronize motion graphics for performances including Soda Pop, Your Idol, and Takedown.
Kaneko said the team studied real K-pop performances while developing the sequences.
The graphics had to follow a separate concert timeline synchronized with each performance, requiring repeated revisions as the sequences changed. After Effects allowed the motion graphics team to iterate while maintaining a relatively small production group.
The scale of the film’s eventual reception also surprised its creators. Likewise, Kaneko noted that he expected the project to perform well but not reach the level it ultimately achieved. Tidsbury described the success as unexpected and said watching the audience response spread across social media was a unique experience.
Tidsbury served as the film’s texture lead, overseeing a team of 11 artists, while Kaneko worked at Sony Pictures Imageworks across matte painting and motion graphics.
The broader rollout positions KPop Demon Hunters to generate revenue across merchandise, collectibles, retail, and potential live entertainment rather than relying on the film alone.
