Microsoft CEO Satya Nadella has put a number-free but unmistakably blunt frame on Xbox's current predicament. Speaking at The New York Times’ Hard Fork show, Nadella said he believes more monetization of Xbox games is happening on YouTube than at Microsoft itself.

The remarks came as Nadella responded to questions about Xbox CEO Asha Sharma's June 10 memo, in which she outlined a 100-day reset plan and warned that a "hardware component crisis" lies ahead. Nadella said that Microsoft needs to innovate both in hardware and its games.

Nadella Comments on the State of Xbox

Nadella said, "No one can accuse Microsoft of not having invested for the last 25 years. Now, we have to turn this into a sustainable business that delivers what is fundamentally one of the best sources of entertainment, still."

He then turned to the monetization gap directly on Xbox and said, "The challenge we have is we've not been monetizing that entertainment. In fact, if anything, we've been subsidizing that entertainment." 

Nadella revealed that there's more monetization of Xbox games happening on YouTube than at Microsoft. Nadella's comments arrived in the same week as reports that Xbox is planning significant layoffs and marketing budget cuts for July. 

The recent Xbox games showcase generated genuine goodwill for Xbox's game lineup, but was almost immediately overshadowed by confusion over the platform's exclusivity strategy. There was also the confirmation that millions of Game Pass subscribers had been lost after October's price hike.

Taken together, the picture is of a CEO publicly diagnosing a structural problem at almost the exact moment multiple reports suggest the company is considering structural solutions. Sony and Nintendo have been thriving in the console market, but Xbox has been falling behind for years. Microsoft needs to make significant changes if it wants to be seen as a serious contender in the gaming hardware market.
