Generative AI startup Reforged Labs is officially closing its doors after a three-year run. The company, which aimed to revolutionize video game marketing with artificial intelligence, is winding down due to a rapidly shrinking market opportunity. As foundational AI models have become dramatically more capable, game studios are increasingly able to build these creative ad tools entirely in-house, essentially erasing the startup's market window.
Co-founder and CEO Robert Huynh announced the abrupt shutdown in a LinkedIn post. He explained that while the startup successfully secured lucrative six-figure contracts from its best customers, there simply were not enough large gaming studios operating at that scale to sustain a venture-backed business in the long term. Huynh noted that rapid AI advances reduced the value gap Reforged Labs was selling into.
Foundational models improved so quickly over the last few months that the company had to rewrite major parts of its own product around them. This led Huynh to the stark realization that their target audience, some of the most highly sophisticated development teams in gaming, would soon be able to recreate these advertising features on their own rather than paying a third party.
Failed Pivot and a Clean Break
Faced with a shrinking core market, the company tried to pivot, but efforts to expand beyond the games industry failed to gain enough traction. Huynh admitted in a post that while the company generated real revenue and could have survived as a much smaller business, he preferred to step away. He stated that he would rather end the company with a clean break than watch it slowly shrink over time, as reported by Pocketgamer.biz.
The abrupt closure marks the end of a heavily backed tech venture and serves as a stark warning about the sheer speed of AI evolution. It comes less than two years after major milestones for the company. Reforged Labs launched its AI-powered video ad creation platform for game studios in open beta in 2024. Designed to help developers automate video ad planning, generation, and testing, the platform aimed at a mobile game sector that spends over $500 million USD a year on advertising.
That same year, the company had raised $3.9M in seed funding to strengthen its AI capabilities. The round was led by Silicon Valley venture capital firm DCM, with additional investments from Y Combinator, Epakon Capital, Goodwater Capital, the Phoenix Fund, and industry angels like King co-founder Sebastian Knutsson.
During its three-year run, the startup built a prestigious client list that included industry giants like Supercell, King, Ubisoft, Playtika, and Scopely. This roster was supported by a dedicated global team of 17 employees split across the United States and Vietnam. In his parting message, Huynh thanked the Reforged Labs team, customers, and investors, adding that despite the closure, he intends to continue building in the future.
